Strategic Project Design Services
Test the design before you commit the resources.
Or find out why an initiative already underway isn't producing results.
ManagementPro provides Strategic Project Design services for high-stakes initiatives in companies, government agencies, and national research laboratories. We help your leaders define what an initiative must change, what it must deliver, how success will be measured, and which assumptions it depends on, and then test that logic before detailed planning locks it in.
Terry Schmidt leads every workshop and engagement himself. He has spent decades designing initiatives under real constraints. He knows which questions expose a weak design, which assumptions need the hardest look, and when an initiative should be redesigned or stopped. That experience shapes every session.
What is Strategic Project Design?
Strategic Project Design (SPD) is a discipline that comes before project planning. It uses the Logical Framework (LogFrame) to define an initiative's intended change, deliverables, measures, and assumptions, and to test the logic connecting them.
Initiatives don't fail in execution. They fail in design.
A team can deliver everything on its plan and still miss the point. A program can finish every project on schedule and still fall short of the result it was funded to achieve. Strategic Project Design finds those gaps while they are still inexpensive to close.

Strategic Designer Workshop
For leaders who want to design initiatives themselves, and improve a live one while they learn.
- Format
- Online cohort, done with you
- Duration
- About five weeks
- Cohort size
- Up to 16 participants
- Result
- A tested LogFrame for your own initiative and the ability to design and review future ones

What will you do in the workshop?
Build your initiative's LogFrame around Goal, Purpose, Outcomes, and Inputs, testing how each level supports the next. The most important distinction is between the Outcomes your team delivers and the Purpose those Outcomes must achieve. It shows when a team could finish its work and still not get the result.
Use AI as a sparring partner. It suggests alternatives, questions causal links, and surfaces assumptions. You learn to judge those suggestions against what you know about your organization and the evidence, with hands-on guidance and structured peer feedback in every session.
What do you leave with?
- A tested design for a current or upcoming initiative.
- The ability to design future initiatives and to review the designs others bring you.
- A common language with colleagues who take the workshop alongside you.
- A low-risk first step to experience the approach before a larger team engagement.
Single Initiative Design
For one high-stakes initiative that must be launched, aligned, or put back on track.
- Format
- Consulting engagement, on-site or remote
- Duration
- Two to three working sessions over four to six weeks
- Participants
- Sponsor, initiative leaders, and technical and operational experts
- Result
- A tested master LogFrame and a clear basis to proceed, redesign, redirect, pause, or stop

When do you need Single Initiative Design?
When the initiative matters, but the people responsible don't yet share a precise answer to four questions. What must change? What must we deliver to cause that change? How will we know it's working? What has to be true for any of it to succeed?
How does Single Initiative Design work?
Over two to three working sessions, your team builds the initiative's master LogFrame: the larger Goal it serves, the Purpose it must achieve, the Outcomes it must deliver, and the Inputs required. We define measures and evidence for each level and make the critical assumptions explicit. Then we test the design with quality checks and AI-assisted review, and your team resolves the weaknesses while changes are still cheap.
We stop where detailed planning starts. Your team then plans and delivers with the method it already uses, working from a design everyone has examined and agreed to.
What does the LogFrame enable?
- A shared definition of success. Leaders agree on the change the initiative must produce as well as the work it will do.
- Measures that mean something. The measures show whether the initiative is achieving its Purpose, which activity counts can't tell you.
- Assumptions you can manage. Critical conditions are visible and owned, so the team knows what to watch and when to adjust.
- A clear decision point. A sound basis to proceed, redesign, redirect, pause, or stop.
- A design your delivery team can plan from. Every plan starts from the same agreed logic.
- A reference for course correction. When conditions change, the design shows which assumptions have broken and what must change with them.
Program Design & Alignment
For programs and portfolios whose initiatives must add up to a larger strategic result.
- Format
- Consulting engagement, on-site or remote
- Duration
- Two to three working sessions over four to six weeks
- Participants
- Sponsors, initiative owners, and functional leaders
- Result
- Aligned master and supporting LogFrames that show how each initiative contributes to the program's Purpose

When do you need Program Design & Alignment?
When separate teams own separate initiatives, each with its own plan and its own measures, and no one has a clear view of whether, together, they will produce the result the program exists to achieve. Overlaps, gaps, and competing assumptions stay hidden until they surface as delays.
How does Program Design & Alignment work?
Over two to three working sessions, we build a master LogFrame for the program and supporting LogFrames that show how each initiative contributes to the program's Purpose. We define shared measures and map the dependencies and assumptions that cross team lines. Then we examine the combined design, using quality checks and AI-assisted review, for gaps, overlaps, conflicting expectations, and fragile dependencies.
What do aligned LogFrames enable?
- A view of the whole. See how each initiative contributes to the program's Purpose, and where contributions are missing or duplicated.
- Portfolio decisions on the right basis. Decide what to combine, change, resequence, add, or drop based on what the overall result requires.
- Program-level measures. Track progress toward the larger result alongside project milestones.
- Dependencies with owners. Cross-project links and shared assumptions are visible and assigned before they cause slippage.
- A common reference for program reviews. Adjust the program as evidence and circumstances change.
How does a ManagementPro engagement work?
Every workshop and engagement follows the same three steps.
Understand
Clarify the change the initiative must produce, what stakeholders expect, and the conditions for success.
Design
Build the LogFrame, define measures and evidence, and identify the assumptions behind each link.
Test
Challenge the design with structured quality checks and AI-assisted review before weaknesses become costly commitments.
In the workshop, you learn to lead these steps yourself. In consulting engagements, we guide your team through them.
Questions about ManagementPro services
Which ManagementPro service should I start with?
Start with the Strategic Designer Workshop if you want to build design skills in your own leaders. Choose Single Initiative Design if one high-stakes initiative needs a tested design now. Choose Program Design & Alignment if several initiatives must work together to produce a larger result.
How long does a ManagementPro consulting engagement take?
Single Initiative Design and Program Design & Alignment each run as two to three working sessions scheduled over four to six weeks. Sessions can be held on-site or remotely.
Who should take part in the working sessions?
The people who understand the decisions, expected results, and technical realities of the initiative. That usually means the sponsor, the initiative leaders, and key technical or operational experts. For Program Design & Alignment, it also includes the owners of each initiative and the functional leaders they depend on.
Can ManagementPro help an initiative that is already underway?
Yes. Single Initiative Design is used to launch new initiatives and to diagnose ones that have stalled or drifted off track. Building and testing the LogFrame shows where the design is weak and supports a clear decision to proceed, redesign, redirect, pause, or stop.
Is the Strategic Designer Workshop online?
Yes. The Strategic Designer Workshop is an online cohort of up to 16 participants that runs for about five weeks. Each participant works on a real initiative of their own.
Does ManagementPro work with government agencies and national research laboratories?
Yes. ManagementPro has worked with the U.S. Department of Energy, the National Nuclear Security Administration, and the Los Alamos, Sandia, and Lawrence Livermore national laboratories.
